Category SERPs were brutal. English-only link tactics ignored Malay, Indonesian, and Thai discovery behaviour.

Marketplace SEO is a category war

Marketplaces do not win on a single homepage narrative. They win — or lose — category by category, country by country. This regional platform competed with global giants and aggressive local rivals across electronics, home, beauty, and fashion verticals. Paid acquisition worked until it did not: rising costs and overlapping auctions with competitors who also bid aggressively. Organic category visibility became a strategic necessity.

Competitor backlink analysis revealed an uncomfortable truth. Rivals earning category rankings in Indonesia and Thailand had invested in local-language editorial citations. Our client’s profile over-indexed on English Singapore tech and business coverage — valuable for brand, insufficient for shopper queries typed in Indonesian or Thai. English-only link building was solving the wrong problem.

Leadership green-lit a twelve-month programme with GMV on priority categories as the north-star metric. That clarity prevented the usual drift toward easy but irrelevant placements.

Local languages, local publishers, commercial URLs

Quality bars stayed high despite volume pressure. Marketplace brands are tempting targets for shady networks; we held Ahrefs traffic and relevance thresholds and documented every placement for internal audit. Scale without standards is how marketplaces inherit penalties and headlines they do not want.

GMV impact in twelve months

Organic GMV on priority categories rose 167%. Organic sessions grew 143%. Priority categories ranking in the top five expanded from 11 to 47 across the five markets. One hundred four local-language (non-English) editorial links were earned alongside English placements. New buyers whose first order path included organic rose 39% — a healthy sign that SEO acquired customers, not only re-engaged existing ones.

Indonesia and Malaysia delivered outsized category wins relative to starting authority. Thailand required longer relationship cycles but produced durable lifestyle and commerce citations. Singapore supported brand and English commercial terms; the Philippines contributed steadily in English-heavy categories.

The traffic chart’s steep late-year rise reflects compounding: early category wins unlocked easier subsequent placements and internal linking benefits across the taxonomy. Marketplace SEO rewards patience more than most channels.

Playbook notes for SEA growth teams

Do not run Southeast Asia as a single English campaign. Map language share of commercial queries per country. Point links at categories that can win on assortment. Measure GMV and new-buyer share. And staff native outreach where discovery happens in local languages — because that is where your next customers are already searching.

This case study is anonymised; the competitive dynamics are familiar to anyone fighting for category SERPs in the region. International SEO here is not optional garnish on a paid strategy. It is how marketplaces reduce dependency on auctions they cannot forever afford.

If you are planning SEA organic growth, start with a ruthless category shortlist and a multilingual authority plan. The rest is execution — and execution is where most strategies quietly expire.

We also recommend a category war-room ritual: every two weeks, growth, category management, and SEO review ranking movement, assortment gaps, and publisher pipeline for the active battlegrounds. When a category lacked price competitiveness, we paused link investment rather than pouring authority into a page that could not convert. When assortment was strong but citations were thin, we accelerated outreach. That feedback loop sounds obvious; in practice, many marketplace teams still run SEO as a silo that discovers conversion problems only after traffic arrives.

Cross-border complexities — currency, logistics promises, and local payment preferences — also affect bounce and conversion on organic landings.
